Reducing stockouts without bloating inventory

We’re running a 2-day promise on about 3,200 daily orders, but our safety stock calc in NetSuite still leaves us with 4–6% stockouts on A SKUs whenever inbound slips by 48 hours. Has anyone tightened reorder points or added regional parcel mix to smooth lead time variance without padding 20% extra inventory?

And > Has anyone tightened reorder points or added regional parcel mix to smooth lead — Yes: in NetSuite we set location-level reorder points using P95 lead time per region and refreshed weekly. Then we rate-shopped by 3‑digit ZIP to keep variance under 24h, dropping A‑SKU stockouts from about 5% to about 1.5% on a 2‑day promise without +20% inventory. If inbound slips 48h, add a rule to auto‑expedite or auto‑swap when on‑hand < forecast‑during‑lead‑time+12h — do you have per‑location lead time history enabled?
